A radiator that’s cold at the bottom and warm at the top means sludge sitting in the base of it, not trapped air. Bleeding it won’t do a thing, because bleeding only shifts air, and air always collects at the top of a radiator, never the bottom.
I get this call more than almost anything else. Someone’s bled every radiator in the house, twice, and one stubborn rad upstairs still runs cold from the valve halfway up. They think they’ve done something wrong. They haven’t. It’s just the wrong fix for what’s actually there. Cold at the top, warm at the bottom, is air, and a five-minute job with a bleed key. Cold at the bottom, warm at the top, is magnetite, black iron oxide sludge that’s settled in the base of the radiator like silt in a riverbed. No amount of bleeding shifts silt.
The sludge comes from the system eating itself, slowly, for years. Steel radiators and old pipework corrode a little at a time, and the rust doesn’t vanish, it circulates until it finds somewhere to settle, usually the coolest, stillest part of a radiator, which is the bottom. I opened one up in a semi near Sittingbourne last winter and got out what looked like a cupful of wet coffee grounds. That homeowner had been running the boiler harder each winter to compensate for one dead radiator in the spare room, never once suspecting the radiator itself was the problem.
Here’s where I’ll say something that won’t make me popular with some of the trade: not every cold radiator needs a full power flush. I’ve had people ring me in a panic because an engineer, on a routine boiler service, told them the whole system needed flushing at nine hundred pounds, based on one lukewarm radiator. Sometimes that’s the right call. Often it isn’t. If it’s one or two radiators out of eight or ten, I’ll usually drain and flush those individually first, chemical cleaner and a hose on just the affected ones, at a fraction of the cost. A full system flush earns its money when most of the radiators are affected, when the boiler’s banging or kettling from scale, or when a new boiler or heat pump is going in and you don’t want to feed years of old sludge into a brand new heat exchanger. Used at the right moment it’s a genuinely good bit of kit. Used as a scare tactic on every callout, it’s just an upsell.
The check is simple enough to do yourself before anyone quotes you anything. Feel the radiator with your hand, top to bottom. Cold on top only, bleed it. Cold on the bottom, especially if it’s just one or two radiators while the rest of the house is fine, that’s localised sludge and doesn’t need the full treatment. Cold nearly everywhere, radiator barely warms at all, and the boiler’s noisy too, that’s when I’d genuinely recommend the flush.
Left alone, sludge doesn’t stay put. It works its way through the pipework and clogs the smallest gaps in a pump or a heat exchanger, and it’s the single biggest reason I see boilers fail early with nothing actually wrong with the appliance itself. An inhibitor top-up after any flush, checked every year or two, is cheap insurance against redoing the job. I’d rather sort one cold radiator properly on a Tuesday afternoon than get a call in January asking why the boiler that was fine last winter suddenly isn’t heating the house at all.
